This article discusses the film’s complete plot and ending. It also addresses combat violence, civilian death, class conflict, abduction, sexual coercion, and the abandonment of homes during wartime defense.

The title is not a prophecy. It is a staffing estimate.
Kambei listens as the farmers describe their village: hills behind it, fields in front, four possible approaches, mounted attackers, and no defensive structure. He begins calculating aloud. One guard for each direction. Two more held in reserve. Kambei himself.
Seven.
The number does not initially carry mythic weight. It is not an omen, a sacred arrangement, or the inevitable size of a legendary fellowship. It is the minimum number of bodies required to occupy the village’s vulnerabilities. That is where Seven Samurai begins its governing transformation.
A number is useful because it compresses. Seven defenders can fill seven positions. Forty bandits can be reduced to a target. Twenty houses can be weighed against three. Thirteen surviving attackers can be gathered inside the village for a final confrontation. But Kurosawa spends the rest of the film undoing that compression. The recruitment movement gives every samurai a different physical language. The village plan gives every defender a place. Heihachi’s banner turns six circles and one triangle into a group. The battle tally converts mounted attackers into marks that can be crossed away.
Then people begin dying. Heihachi’s absence does not mean what Gorobei’s absence means. Kyūzō’s body cannot be replaced by another technically competent swordsman. Kikuchiyo cannot be subtracted as though his volatility, humor, shame, class anger, and improvised courage were quantities stored elsewhere in the formation. Every tactical calculation remains mathematically correct. It becomes humanly insufficient.
By the ending, the bandit count has reached zero. Three samurai survive beside four graves. The farmers return to planting. Kambei looks at the field and understands that eliminating every enemy has not produced a victory he can possess.
Seven Samurai teaches its audience to count because survival requires arithmetic. Then it teaches us what arithmetic cannot hold.
タイトルは予言ではない。必要人員の見積もりだ。
勘兵衛は、農民たちによる村の説明を聞く。背後には丘があり、前方には田畑が広がり、侵入経路は四つ。襲撃者は馬に乗っており、村には防御施設がない。勘兵衛は声に出して計算を始める。
四方に一人ずつ。予備に二人。そして勘兵衛自身。
七人。
その数字は、最初から神話的な重みを持っているわけではない。前兆でも、神聖な配列でも、伝説的な一団に必然的な人数でもない。村の弱点を埋めるために必要な、最低限の身体の数だ。
『七人の侍』を支配する変換は、ここから始まる。
数字は圧縮に役立つ。七人の守り手なら七つの持ち場を埋められる。四十人の野武士は一つの標的へ還元できる。二十軒の家は三軒と比較できる。生き残った十三人の襲撃者は、最後の決戦のために村の中へまとめて入れられる。
しかし黒澤明は、映画の残りすべてを使って、その圧縮を解いていく。
侍を集める過程は、一人ひとりに異なる身体言語を与える。村の防衛計画は、各人に持ち場を与える。平八の旗は、六つの丸と一つの三角を一つの集団へ変える。戦況の勘定表は、騎馬の襲撃者を消し込める印へ変える。
そして人が死に始める。
平八がいなくなることは、五郎兵衛がいなくなることと同じ意味ではない。久蔵の身体は、技術的に優秀な別の剣士で置き換えることができない。菊千代の激しさ、ユーモア、羞恥、階級への怒り、即興的な勇気を、隊形のどこかに保存された数量のように差し引くことはできない。
戦術上の計算はすべて、数学的には正しいままだ。
だが、人間を扱うには足りなくなる。
結末までに、野武士の残数はゼロになる。生き残った侍は三人。墓は四つ。農民たちは田へ戻り、再び苗を植える。勘兵衛はその光景を見つめ、敵を一人残らず排除しても、自分たちが所有できる勝利は生まれなかったことを理解する。
『七人の侍』は、生き残るには計算が必要だと観客に教える。
その後、計算では抱えきれないものを教える。
The Enemy Has to Begin as a Number
敵はまず数字として始まらなければならない
The bandits enter the film as a mass. They appear mounted on a ridge above the village, accompanied by heavy percussion, discussing when the harvest will be ready to steal. The film initially withholds their individual identities. The village needs to know only how many there are, where they’ll come from, and when they intend to return.
The farmers initially appear as another kind of mass. They gather, collapse into despair, argue, cry, and imagine surrender. They are numerous, but their bodies do not yet form a defense. Their problem isn’t the absence of people. It’s the absence of formation.
The contrast becomes visible when a thief takes a child hostage in the nearby town. A crowd surrounds the building. One man is inside. Then Kambei arrives and demonstrates what makes one body tactically meaningful — not by displaying a crest or naming a lineage, but by removing the outward evidence of his social position. He shaves his head, borrows a priest’s clothing, requests two rice balls, studies the situation, and enters through deception rather than pride. The crowd watches a samurai become less visibly samurai in order to perform the action that proves he is one.
That rescue establishes the film’s first rule before the village ever asks for seven defenders: identity becomes credible through what a body does under pressure. Katsushirō recognizes it immediately, asking to become Kambei’s disciple not because Kambei has supplied credentials, but because he’s watched him think, move, and act.
The farmers face roughly forty attackers and can offer prospective defenders only food. Kambei converts the bandit count and the village’s geography into the equation that gives the film its title. Seven is therefore not the number of heroes the story wishes to celebrate. It’s the number of gaps the village must fill. The rest of the film asks what happens once those gaps acquire names, bodies, habits, private histories, and graves.
野武士は、ひとまとまりの集団として映画に入ってくる。村を見下ろす尾根に馬で現れ、重い打楽器を伴いながら、収穫がいつ盗める状態になるかを相談する。
映画は当初、彼ら一人ひとりの個性を与えない。村に必要なのは、人数、来る方向、戻ってくる時期だけだからだ。
農民たちも、最初は別の種類の集団として現れる。集まり、絶望して崩れ落ち、言い争い、泣き、降伏を想像する。人の数は多いが、その身体はまだ防御を形成していない。
彼らの問題は、人がいないことではない。
隊形がないことだ。
その違いは、近くの町で盗人が子どもを人質に取ったとき、目に見える形になる。建物の周囲を群衆が取り囲む。中にいる男は一人。
そこへ勘兵衛が現れ、一つの身体が戦術的に意味を持つとはどういうことかを示す。家紋を見せるのでも、血筋を名乗るのでもない。むしろ、自らの社会的身分を外見上示すものを取り除く。
頭を剃り、僧侶の衣を借り、握り飯を二つ用意させ、状況を観察し、誇りではなく偽装によって中へ入る。
群衆は、一人の侍が、侍であることを証明する行為をするために、見た目のうえでは侍らしさを減らしていくのを見る。
この救出劇は、村が七人の守り手を求める前に、映画の最初の規則を確立する。
アイデンティティは、圧力の下で身体が何をするかによって信頼できるものになる。
勝四郎はそれをただちに理解する。勘兵衛が資格を示したから弟子入りを願うのではない。考え、動き、行動する姿を見たからだ。
農民たちが直面している襲撃者はおよそ四十人。侍に提供できる報酬は食事だけだ。勘兵衛は、野武士の人数と村の地形を方程式に変え、その答えとして映画のタイトルを導き出す。
したがって「七」は、物語が称えたい英雄の人数ではない。
村が埋めなければならない隙間の数だ。
映画の残りは、その隙間が名前、身体、習慣、個人的な過去、そして墓を獲得したとき、何が起こるかを問う。
Seven Has to Become Seven People
七は七人の人間にならなければならない
Recruitment is often described as the section of Seven Samurai that established the modern “assemble the team” structure. Its more precise function is to make seven bodies impossible to confuse with one another before the action requires the audience to track them in rain, mud, crowds, and mounted combat.
Kambei doesn’t recruit from résumés. He creates situations in which a body has to reveal how it responds. A concealed attacker waits beside the inn’s doorway with a raised stick; most candidates enter without perceiving the trap. Gorobei stops outside, reads the room, and laughs — his value isn’t simply that he’s seen combat, but that he understands entering a doorway can itself be a tactical decision. Shichirōji requires no test at all, because shared history has already supplied the evidence: Kambei sees an old comrade he believed dead, and the exchange between them is almost startlingly undramatic, no posturing or negotiation required. Heihachi enters through labor — Gorobei finds him chopping wood with spectacular enthusiasm and limited vanity, openly admitting that survival has often depended on running away. What he offers isn’t technical perfection but morale, the capacity to preserve human warmth inside a structure built around anticipated death. Kyūzō is introduced through almost total physical economy: during a practice bout, he understands he’s won even when his opponent insists on calling it a draw, and the rematch ends before the defeated man has emotionally caught up with the outcome. Katsushirō arrives as pure, untested aspiration, taken on partly because time has run out to be more selective.
The production history behind Kyūzō and Kikuchiyo makes their physical contrast especially instructive. Mifune was originally expected to play Kyūzō, when the project was still conceived around six comparatively sober samurai. Kikuchiyo was added when Kurosawa and his collaborators decided the group needed a disruptive, excessive presence, and Mifune moved into the new role. TCM’s production history describes him remaining in character between setups while developing Kikuchiyo’s physical business. He was also an accomplished horseman while playing a man whose inability to control a horse becomes one of the film’s broadest physical jokes. His clumsiness isn’t the absence of skill. It’s skill being concealed.
Seiji Miyaguchi presented the reverse challenge. He entered the production without prior sword experience and trained privately with instructor Yoshio Sugino. Kurosawa and Miyaguchi, supported by Sugino’s training, Nakai’s camera, and Kurosawa’s editing, constructed Kyūzō’s mastery through economy: controlled movement, carefully chosen angles, and an absence of visible hesitation.
The two opposing bodies in the ensemble are therefore both constructions moving in opposite directions: Kikuchiyo’s incompetence is performed by hiding Mifune’s real physical skill. Kyūzō’s mastery is constructed by transforming Miyaguchi’s inexperience through training, staging, and editing. The contrast reveals a broader craft principle: distinct characterization doesn’t require each performer to arrive naturally possessing the qualities of the role. It requires direction, training, framing, editing, and rhythm to construct different answers to the same physical problem.
That same precision extended to bodies the film barely uses. A young Tatsuya Nakadai, then a second-year acting student, appears uncredited as a passing rōnin during the recruitment search — a walk-on with no lines, glimpsed for a few seconds. By his own account, Kurosawa rejected the way he walked so many times that a shot lasting a handful of seconds took roughly six hours to complete. The film’s insistence on distinct physical vocabulary wasn’t reserved for the seven names in the title.
『七人の侍』の勧誘部分は、現代的な「チームを集める」物語構造を確立したものとして語られることが多い。
より正確には、雨、泥、群衆、騎馬戦の中で観客が彼らを追跡しなければならなくなる前に、七つの身体を互いに取り違えられないものにする役割を果たしている。
勘兵衛は、履歴書を見て人を選ばない。身体が状況にどう反応するかを、本人が明らかにせざるを得ない状況を作る。
宿の入口の横には、棒を振り上げた男が隠れている。候補者の多くは罠に気づかず中へ入る。五郎兵衛は入口の外で止まり、室内の気配を読み取り、笑う。彼の価値は、単に戦場経験があることではない。戸口を通ること自体が戦術的判断になり得ると理解していることだ。
七郎次には試験そのものが必要ない。共有された過去が、すでに証拠を提供している。勘兵衛は死んだと思っていた旧友を見つける。二人のやり取りは驚くほど淡々としており、虚勢も交渉も必要ない。
平八は労働を通して入ってくる。五郎兵衛は、彼が驚くほどの熱意で薪を割っているところを見つける。平八は見栄を張らず、生き延びられたのはしばしば逃げたからだと公然と認める。
彼が提供するのは技術的な完璧さではない。士気だ。死が予想される構造の中でも、人間的な温かさを保つ能力である。
久蔵は、ほとんど完全な身体的省略によって紹介される。模擬試合で、相手が引き分けだと言い張っている間にも、自分が勝ったことを理解している。再戦は、敗れた男が感情的に結果へ追いつく前に終わる。
勝四郎は、経験のない純粋な憧れとして現れる。時間がなくなり、これ以上選り好みできないこともあって仲間に加えられる。
久蔵と菊千代の背後にある制作史は、二人の身体的な対比をとりわけ示唆深いものにしている。
企画がまだ、比較的落ち着いた六人の侍を中心に構想されていた時点では、三船敏郎が久蔵を演じる予定だった。黒澤と共同制作者たちが、一団には秩序を乱す過剰な存在が必要だと判断したことで、菊千代が加えられ、三船は新しい役へ移った。
Turner Classic Movies(TCM)の制作史によれば、三船はセットアップの合間にも役を離れず、菊千代の身体的な仕草を練り上げ続けた。
彼自身は熟練した騎手だったが、劇中では馬を制御できない男を演じ、それが映画でも最も大きな身体ギャグの一つになる。
その不器用さは、技能の欠如ではない。
技能が隠されているのだ。
宮口精二には、反対方向の課題があった。制作に入った時点で剣術経験がなく、指導者の杉野嘉男から個人的に訓練を受けた。
黒澤と宮口は、杉野の指導、中井朝一のカメラ、黒澤の編集によって、久蔵の達人性を構築した。制御された動き、慎重に選ばれた角度、ためらいが見えないこと。
したがって、アンサンブルの両極にいる二つの身体は、反対方向へ進む構築物である。
菊千代の無能さは、三船の実際の身体能力を隠すことで演じられる。久蔵の達人性は、宮口の未経験を、訓練、演出、編集によって変換することで作られる。
この対比は、より広い技法上の原則を示している。
明確に異なる人物造形を作るために、各俳優が役の性質を生来持っている必要はない。必要なのは、演出、訓練、フレーミング、編集、リズムによって、同じ身体的問題への異なる答えを構築することだ。
その精密さは、映画がほとんど使わない身体にまで及んでいた。
当時、俳優養成所の二年生だった若い仲代達矢は、勧誘の場面で通りすがりの浪人としてクレジットなしで登場する。台詞もなく、数秒映るだけの役だ。
本人の回想によれば、黒澤は彼の歩き方を何度も却下し、ほんの数秒のショットを撮るのに、およそ六時間かかった。
映画が異なる身体言語を求めたのは、タイトルに名を刻まれた七人だけではない。
The Paper Has to Fail Before the Triangle Can Count
三角が一人として数えられる前に、紙の証明は破綻しなければならない
Kikuchiyo attempts the only shortcut.
Drunk, he produces a scroll he claims has belonged to his family for generations, presenting it as proof that he belongs to the category everyone else has just demonstrated through behavior. Kambei reads the birth date on the document: the Kikuchiyo it names would be thirteen years old. The age discrepancy exposes the genealogy as stolen and reveals that Kikuchiyo does not understand the identity he has chosen. The other samurai laugh. The following morning, as the six accepted samurai prepare to leave, Heihachi tosses the scroll back and tells him to take care of it — Kikuchiyo grabs it, tears it in half, and immediately begs to be taken along. The false proof of identity is torn during the physical act of reaching toward the group that has rejected it.
The document fails the same test the rest of the story keeps applying: identity must be demonstrated through behavior.
Kikuchiyo follows the group anyway, uninvited, and his first real contribution arrives when the samurai reach the village and find no one willing to greet them. The people who begged for protection now hide inside their homes, frightened of the warriors they hired. Kikuchiyo climbs to the alarm bell and rings it as though the bandits have already come. Doors open. Villagers rush out screaming for help — and Kikuchiyo laughs at them.
The joke is cruel, but it exposes something the more socially legitimate samurai couldn’t reach on their own: the villagers are terrified of samurai and dependent on them at once, and Kikuchiyo understands that contradiction because he’s spent the entire recruitment movement caught between the same two categories himself. He isn’t accepted because the trick is noble. He becomes useful because the trick is accurate.
The deeper truth surfaces when the samurai discover armor and weapons the villagers had hidden — equipment stripped from defeated warriors. The recognized samurai respond with disgust. Kikuchiyo responds with knowledge, describing farmers hiding rice, arming themselves after battles, killing the wounded, in an account that turns increasingly vicious until it reverses direction entirely and names the samurai armies that burned villages, stole food, and taught farmers that survival required deception. The scroll offered a lineage he couldn’t read. His anger offers a history he’s actually lived. The film does not need Kikuchiyo to announce calmly that he was born a farmer. Mifune’s performance reveals it before the story confirms it. His knowledge is too intimate, and his contempt keeps collapsing into grief because he is describing people he hates for resembling the person he tried to erase.
Later, Heihachi builds the group’s actual credential: a banner, with six circles for the recognized samurai, a triangle underneath, and a character representing the farmers and their fields. Kikuchiyo notices there are only six circles and demands to know where he is. Heihachi’s answer becomes the joke that finally places Kikuchiyo inside the group: he’s the triangle, because an ordinary circle would be insufficient for someone so “special.” Everyone laughs again — but this time the laughter doesn’t leave him outside.
The scroll tried to prove Kikuchiyo was socially identical to the other six. The banner admits he isn’t, and includes him anyway. That’s why it works where the scroll couldn’t: the false document claimed he was born into the correct category. The triangle says he’s irregular, difficult, and already here.
During the journey to the village, the accepted samurai move under a collective theme composed by Fumio Hayasaka. When the film isolates Kikuchiyo trailing behind them, Hayasaka shifts to his separate motif. He becomes audible as an individual presence before the group is willing to count him as one.
菊千代だけが、近道を試みる。
酔った彼は、代々家に伝わるものだと称する系図を持ち出し、他の者たちが行動によって示した身分に自分も属しているという証明として差し出す。
勘兵衛が文書の生年月日を読む。それによれば、そこに記された菊千代は十三歳のはずだった。
年齢の食い違いによって、その系図が盗品であることが露見し、菊千代自身が、自分の選んだアイデンティティを理解していないことも明らかになる。
他の侍たちは笑う。
翌朝、正式に受け入れられた六人が出発しようとすると、平八は系図を菊千代へ投げ返し、大切にしろと言う。菊千代はそれをつかみ、二つに引き裂き、すぐさま自分も連れていけと頼み込む。
偽りの身分証明は、それを拒んだ集団へ身体を伸ばして近づこうとする行為の中で破られる。
その文書は、物語の残りが繰り返し適用する試験に失敗する。
アイデンティティは、行動によって示されなければならない。
菊千代は招かれないまま一行についていく。そして最初の本当の貢献は、侍たちが村へ到着しても、誰一人迎えに出てこないときに起こる。
守ってくれと懇願した農民たちは、雇った侍たちを恐れ、家の中に隠れている。
菊千代は警鐘へ登り、野武士がもう来たかのように鐘を鳴らす。扉が開き、村人たちは助けを求めて叫びながら飛び出してくる。
菊千代は彼らを笑う。
その冗談は残酷だ。だが、社会的に正統な侍たちだけでは到達できなかったものを露出させる。
農民たちは侍を恐れ、同時に侍へ依存している。菊千代がその矛盾を理解できるのは、勧誘の場面全体を通じて、自分自身も同じ二つの身分の間に挟まれてきたからだ。
その策略が立派だから受け入れられるのではない。
正確だから役に立つ。
侍たちが、農民の隠していた鎧や武器を発見したとき、さらに深い真実が表面化する。それらは、敗れた侍から剥ぎ取られた装備だった。
正式な侍たちは嫌悪を示す。
菊千代は知識で応える。
農民は米を隠し、戦が終われば武装し、傷ついた落ち武者を殺すのだと語る。その告発は次第に激しくなり、やがて方向を完全に反転させる。
村を焼き、食料を奪い、生き残るには欺くしかないと農民たちに教えたのは、侍の軍勢ではなかったか。
系図は、菊千代自身が読むことのできない血筋を提供した。
彼の怒りは、実際に生きてきた歴史を差し出す。
映画は、菊千代に「自分は農民の生まれだ」と冷静に宣言させる必要がない。物語が確認する前に、三船の演技がそれを明らかにする。
彼の知識はあまりにも親密であり、軽蔑は何度も悲しみへ崩れていく。彼が語っているのは、消し去ろうとした自分自身に似ているからこそ憎んでいる人々なのだ。
後に平八は、集団の本当の身分証明を作る。
旗だ。
正式な侍を表す六つの丸。その下に一つの三角。そして農民と田畑を表す一文字。
菊千代は丸が六つしかないことに気づき、自分はどこにいるのかと問い詰める。
平八の答えは、ついに菊千代を一団の内側へ置く冗談になる。普通の丸では足りないほど「特別」だから、三角なのだ。
皆がまた笑う。
だが今度の笑いは、彼を外に残さない。
系図は、菊千代が他の六人と社会的に同一であることを証明しようとした。
旗は、彼が同一ではないことを認めたうえで、それでも含める。
だから、系図が失敗した場所で旗は機能する。
偽りの文書は、正しい階級に生まれたと主張する。
三角は、彼が規格外で、厄介で、それでもすでにここにいると認める。
村への道中、正式に受け入れられた侍たちは、早坂文雄が作曲した共通のテーマに乗って進む。
映画が、後ろからついてくる菊千代を一人だけ映すと、早坂は彼専用のモチーフへ移る。
集団が彼を一人として数える前から、音楽は彼を個別の存在として聞こえるものにしている。
The Village Has to Become the Map
村そのものが地図にならなければならない
Once the seven are assembled, the film changes scale. Recruitment was about distinguishing bodies. Preparation is about assigning them.
Kambei and Gorobei walk the village studying hills, roads, fields, water, bridges, and the directions mounted attackers can use, then start altering the actual terrain to match the plan they’ve drawn: a bridge destroyed, fields flooded, approaches blocked, controlled gaps that will admit only a limited number of attackers at a time. The village doesn’t merely receive fortifications. It becomes the fortification.
Kurosawa’s own account of the production gives that transformation physical credibility. In his published reflections on filmmaking, he argued that the relationship between rooms, structures, and surrounding geography directly affects performance — that actors move naturally when a set makes spatial sense and become visibly artificial when asked to navigate architecture that doesn’t actually connect. That principle matters here beyond simple authenticity. The final battle’s clarity isn’t created only in the editing room; it begins with performers occupying a world whose routes and obstacles they can physically understand. A farmer can run from the square toward a barricade because those locations belong to one connected space. A mounted bandit can breach an entrance and continue toward another sector because the production established, ahead of time, exactly where that route leads. The audience is learning the same map the defenders are standing inside.
By the time the bandits arrive, that map isn’t a diagram scratched into the ground anymore. Everyone is standing inside it.
七人が揃うと、映画は尺度を変える。
勧誘は、身体を区別するためのものだった。
準備は、身体を配置するためのものになる。
勘兵衛と五郎兵衛は村を歩き、丘、道、田畑、水、橋、騎馬の襲撃者が使える方角を調べる。そして、実際の地形を、自分たちの描いた計画へ合わせて変え始める。
橋を壊す。田を水で満たす。進入路を塞ぐ。一度に限られた数の敵だけを入れられる開口部を作る。
村は単に防御設備を受け取るのではない。
村そのものが防御設備になる。
黒澤自身による制作の回想は、その変換へ物理的な説得力を与える。
彼は映画制作についての著作で、部屋、建物、その周囲の地理の関係が、演技へ直接影響すると論じている。空間が実際に意味の通る構造になっていれば俳優は自然に動き、つながっていない建築を移動するふりをさせれば、動きは目に見えて人工的になる。
この原則は、単なるリアリティを超えて重要だ。
最後の戦いの明瞭さは、編集室だけで作られたものではない。俳優たちが、経路と障害を身体的に理解できる世界を占有するところから始まっている。
農民が広場から柵へ走れるのは、その二つの場所が一つのつながった空間に属しているからだ。騎馬の野武士が入口を破り、別の区画へ進めるのは、制作段階でその経路がどこへ通じるかを明確に決めているからだ。
観客も、守り手たちが立っているのと同じ地図を学んでいる。
野武士が到着する頃には、その地図はもう地面に描かれた図ではない。
全員が、その中に立っている。
Twenty Houses Have to Outweigh Three

The count becomes morally costly before the first major battle. Kambei decides the houses beyond the bridge can’t be defended without endangering the larger village — three houses outside the line, twenty within it. “We can’t risk twenty to save three.” The families outside are told to abandon their homes and move inside the boundary.
The arithmetic is strategically sound, and the film never argues otherwise. That is what makes it difficult rather than simple. Organized survival requires a boundary, and every boundary creates someone who must absorb its cost. Kambei insists that collective defense will ultimately protect every individual, and that anyone acting only for himself will destroy himself — the principle the entire battle depends on. But the inverse is just as true. The collective can only protect itself by deciding, in advance, which private losses won’t be allowed to interrupt the plan.
The plan will eventually make that cost visible in fire. Before the bandits reach the village, however, the defenders strike first.

勘兵衛は、集団防衛が最終的には全員を守るのだと主張する。自分だけのことを考える者は、自分自身を滅ぼす。それが戦い全体を支える原則だ。
しかし逆もまた真実である。
集団が自らを守るには、どの個人的な損失を計画の妨げとして扱わないかを、あらかじめ決めなければならない。
やがて火が、その代償を目に見えるものにする。
だが野武士が村へ到達する前に、守り手たちの方が先に攻撃を仕掛ける。
The First One Has to Become a Grave
最初の一人は墓にならなければならない
Before the bandits attack the village, the defenders raid the bandit camp in a preemptive strike, setting the hideout on fire. Inside, Rikichi discovers his wife — abducted and held there since an earlier raid. She sees Rikichi, then retreats into the burning building before he can reach her. Rikichi tries to follow her into the flames. Heihachi pulls him back — and is killed by a gunshot in the act of doing it.
The samurai least defined by martial mastery becomes the first of the seven to die, and that choice clarifies what the recruitment sequence was building toward. Had Heihachi remained only one of seven positions, the formation could absorb his absence numerically; another man could stand where he stood. But Heihachi has become the person who laughed while chopping wood, softened tense rooms, tried to reach Rikichi’s silence, teased Kikuchiyo into belonging, and built the banner. His strategic function may be replaceable. His social function isn’t.
At his burial, Kikuchiyo retrieves the banner and plants it above the grave. Nothing on the cloth has changed — the six circles are still circles, the triangle still a triangle, the village still one character beneath them — but the first death has changed what counting means. The banner was made to stir fighting spirit. It becomes the first ledger of absence.
The bandits appear on the horizon almost immediately afterward. The defenders don’t get time to finish grieving before the formation Heihachi helped build has to function without him.

The Tally Has to Survive the Attack
攻撃の最中も勘定は機能し続けなければならない
The outer houses burn first, making Kambei’s earlier arithmetic physically visible. Gisaku has refused to leave the mill. Kikuchiyo abandons his post and runs toward it. A wounded mother reaches the stream carrying her infant, places the child in Kikuchiyo’s arms, and collapses from a spear wound. Holding the baby, he recognizes his own beginning: another farmer’s son orphaned by bandit violence.
The plan was not tactically wrong. The child makes visible what the plan had to place outside its boundary.
Once the mounted attack begins more broadly, the film has to preserve tactical clarity without denying physical chaos. Kambei maintains his map and his marked circles. Scouts report enemy movement by direction and number. Individual attackers are admitted through controlled gaps, isolated, and killed before the next rider is allowed in — admit one, close behind him, separate horse from rider, attack collectively, return to position. The rhythm works because the preparation sequences already taught both villagers and audience what success looks like: a rider reaching the village square isn’t just exciting movement, it means a defensive layer has failed.
Kyūzō’s retrieval of an enemy firearm becomes the clearest demonstration of individual skill operating inside collective purpose — he leaves quietly, kills the men guarding it, returns with the weapon, hands it to Kambei, and lies down to rest, treating an extraordinary act as routine. Kikuchiyo later attempts the same feat and gets a very different result. He disguises himself as a bandit, steals a second gun, kills its owner, and returns laughing with proof of what he’s done — genuinely exhilarating, and genuinely reckless. Kambei doesn’t praise him. He asks why Kikuchiyo abandoned his post. While Kikuchiyo was gone, the position he abandoned failed: villagers die, mounted men penetrate the formation, and Yohei — the timid farmer attached to Kikuchiyo’s unit — is killed after insisting he’d done his best as lookout. The gun is real. The achievement is real. So is the cost of leaving.
Two departures from formation, seen together, define Kikuchiyo’s contradiction. Abandoning his post for the infant is compassionate and emotionally inevitable. Abandoning it for the gun is ego-driven, an attempt to prove himself the way the scroll once tried to. He keeps proving he belongs through action, and keeps acting as though belonging frees him from the discipline that makes the group survivable — the contradiction that will define his death.

準備の場面が、成功とは何かを農民と観客の両方へ教えていたからこそ、そのリズムは機能する。
騎手が村の広場へ到達することは、単に刺激的な動きではない。
防御の一層が破られたことを意味する。
久蔵が敵の火縄銃を奪ってくる場面は、個人の技術が集団の目的の内側で働くことを、最も明確に示している。
彼は静かに離れ、銃を守る男たちを殺し、武器を持ち帰り、勘兵衛へ渡し、横になって休む。並外れた行為を、日常の仕事のように扱う。
後に菊千代も同じことを試みる。

本当に爽快で、本当に無謀だ。
勘兵衛は褒めない。
なぜ持ち場を離れたのかと問う。
菊千代がいない間に、放棄された地点は崩壊した。農民たちは死に、騎馬の敵が隊形を突破し、菊千代の組にいた臆病な農民・与平は、見張りとして精いっぱいやったと訴えた後に殺される。
銃は本物だ。
功績も本物だ。
持ち場を離れた代償も本物だ。
隊形から離れた二つの行動を並べると、菊千代の矛盾が明確になる。
赤ん坊のために持ち場を離れたことは、思いやりに基づき、感情的には避けられない。
銃のために離れたことは、自尊心に基づいている。かつて系図で証明しようとしたものを、行動で証明しようとする試みだ。
彼は、自分が仲間に属していることを何度も行動で証明する。
同時に、仲間に属したことによって、その集団を生き残らせる規律から自分だけが自由になったかのように振る舞い続ける。
その矛盾が、最後には彼の死を定義する。
The Last Thirteen Have to Enter Together
最後の十三人は一度に村へ入れなければならない
After another round of fighting, Kambei returns to the map and crosses away several more circles. Gorobei’s body has just been carried back — the man who first read Kambei’s recruitment test, helped design the defense, and functioned as his second strategic mind is now among the people whose movement he organized. In Donald Richie’s screenplay translation, Kambei crosses out seven circles and observes that thirteen bandits remain — but that the previous seven “cost us a lot.” The bandit total keeps shrinking. The map has no equivalent column for what each reduction is costing on the other side of it.
The final plan abandons gradual reduction entirely. All thirteen surviving bandits will be let into the village at once, and the defenders will close behind them and end it inside the geography they spent the film building. Arithmetic releases itself into physical chaos. Rain falls hard enough to obscure faces and flatten the distinction between road, field, and stream. Mud removes stable footing. Horses become masses of momentum no performer can precisely control. Carefully defined positions collapse toward a single, shared emergency.
Kurosawa’s production method exists specifically to survive that kind of unpredictability. He began running multiple cameras simultaneously on this film because the final rain battle couldn’t be reproduced identically take after take, using one camera for orthodox coverage, a second for fast, decisive action, and a third free to find whatever it could as a kind of guerrilla unit. The sequence was shot at the tail end of winter, in conditions TCM’s production history describes as the coldest Mifune remembered experiencing on any shoot. Kambei’s map is rigid. The bodies, and the production capturing them, are not. That the audience never loses the thread of the battle isn’t proof the chaos was fully controlled. It’s proof the production built a system strong enough to absorb what it couldn’t control.
The remaining deaths reflect the physical languages through which the film taught us to recognize these men. Kyūzō is killed by a firearm from cover — the exchange ends before his body can read or answer the movement that produced it, the one kind of encounter his economy was never built to survive. Kikuchiyo reacts in the opposite register. Shot, he falls, rises, and drives himself through the mud toward the same man, killing him before collapsing with the same physical excess that carried him through the entire film. The false samurai dies performing the one action nobody can invalidate. No scroll could have proven what the final charge proves. He began the film with a stolen name belonging to a person he wasn’t. He ends it as the only Kikuchiyo the group will remember.
さらに一回の戦闘が終わると、勘兵衛は再び地図へ戻り、いくつもの丸を消していく。

黒澤の制作方法は、まさにそのような予測不能性を生き延びるために存在する。
最終決戦の雨と動きは、テイクごとに同一に再現できなかった。そのため黒澤は、この作品から複数台のカメラを同時に回すようになった。
一台は正統的なカバー用。二台目は速く決定的なアクション用。三台目は、遊撃隊のように自由に動き、見つけられるものを何でも見つけるためのもの。
この場面は冬の終わりに撮影された。TCMの制作史によれば、三船が生涯の撮影で経験した中でも最も寒い条件だったと記憶するほどだった。
勘兵衛の地図は固定されている。
その中にいる身体と、それを撮影する制作現場は固定されていない。
観客が戦闘の流れを見失わないことは、混沌が完全に制御されていた証明ではない。
制作側が、制御できないものを吸収できるほど強い仕組みを、事前に作っていた証明だ。
残る死は、映画がそれぞれの人物を認識させるために使ってきた身体言語を反映する。
久蔵は、物陰から撃たれた銃弾によって死ぬ。
その交差は、彼の身体が動きを読み取り、応じる前に終わる。彼の身体的な省略が、生き延びるために作られていなかった唯一の種類の遭遇である。
菊千代は、正反対の調子で反応する。
撃たれ、倒れ、それでも立ち上がり、泥の中を同じ男へ向かって進み続ける。その男を殺してから、自分も倒れる。
映画全体を通して彼を動かしてきた過剰さと同じ身体的な激しさで死ぬ。

What the Count Erases
数えることが消すもの
The mechanism that makes this film work has a real cost, and it isn’t evenly distributed.
The defenders get to stop being a number. The bandits never receive comparable individuation. During the preemptive raid on their camp, the film briefly reveals a social world behind the mounted mass — food, captives, hierarchy, fatigue — but not individual lives the film asks us to remember. It gives the bandits context without giving them faces.
That asymmetry does real narrative work — the audience needs to track whether thirteen enemies remain, not pause to absorb each one’s biography, and the clarity that makes the final battle legible depends on the bandits staying countable in a way the samurai no longer are. But the cost is still real: one defender is irreparable, and five attackers are just progress.
The banner performs a similar compression on the defenders’ own side. At the level of the emblem, six samurai receive circles and Kikuchiyo receives his triangle, while the entire village is compressed into one character. The symbol anticipates the ending’s asymmetry: the defenders are remembered one by one, while the farmers’ victory is expressed through collective continuity.
The defense plan repeats the erasure at a smaller scale. Twenty houses can be defended; three cannot. That boundary is tactically sound and morally brutal at the same time — coordinated survival requires deciding, in advance, whose home counts as defensible. Gisaku refuses the boundary and dies with the home he will not abandon. His death does not invalidate Kambei’s plan; it reveals what the plan asks people to surrender before it can protect them. Counting makes collective survival possible. It also makes sacrifice look administratively clean — until a specific person refuses the abstraction.
この映画を機能させるメカニズムには、現実の代償がある。

Three Survivors, Four Graves
生存者三人、墓四つ
The battle ends. The bandit count has reached zero. The farmers are already back in the fields, planting and singing as they work. Their rhythm will continue after the surviving samurai have left; the villagers possess a season and a labor to return to, while the masterless warriors do not.
Three samurai remain from the title’s seven. Four burial mounds rise above them. The film’s final composition doesn’t present seven as a unit anymore; it divides the number into survival and memory. Kambei watches the farmers and delivers the line the whole film has been quietly proving rather than simply stating: they’ve been defeated again. The farmers have won. Not them.
That’s not false modesty, and it isn’t a denial of the tactical outcome — every bandit is dead, the defense worked. It’s Kambei recognizing that the villagers possess something the arithmetic never accounted for and the surviving samurai will never have: continuity. The village returns to the work it was doing before any of this started. The three men left standing return to the masterless life from which the village temporarily recruited them.
The film opens by asking how many warriors it will take to save a harvest. It closes by showing that the only people the answer was ever really for are the ones who get to keep harvesting.
戦いが終わる。
野武士の残数はゼロになった。
農民たちはすでに田へ戻り、歌いながら苗を植えている。そのリズムは、生き残った侍たちが去った後も続く。
農民たちには、戻る季節と労働がある。
